You notice it after a heavy night of rain. A brown ring on the ceiling that was not there last week, usually in a corner or near a wall. It dries out, fades a little, and then comes back darker after the next storm. Most people wait, because the ceiling is not actively dripping and the roof looks fine from the driveway. That waiting is what turns a small repair into a decking replacement. A roof leak in Massachusetts almost never announces itself politely. It shows up as a stain far from where the water actually gets in, and it works on the sheathing and the framing for months before anyone goes up there to look. This is what that stain usually means, why storms make it appear, how to figure out where the water is actually coming in, and what is worth doing before the next one rolls through the state.
Water does not fall straight down once it gets past the shingles. It lands on the underside of the sheathing, runs along a rafter, follows the slope, and drops off wherever the framing stops. That can be ten or fifteen feet from the actual entry point. So the stain in your dining room ceiling might be coming from a failed flashing on the other side of the roof. This is the single biggest reason DIY roof patching fails in Massachusetts. Somebody climbs up, seals the area directly above the stain, and the leak keeps going because the water was never getting in there. Finding the entry point takes tracing the path backward from the stain, usually from inside the attic on a wet day.
Shingles get blamed, but they are rarely the culprit on their own. Flashing fails first. That is the metal at the chimney, around the vent pipes, in the valleys where two roof planes meet, and along any wall the roof runs into. Step flashing on a sidewall is a classic Massachusetts failure point, especially on older homes where somebody re-roofed and reused the old metal. Ice dams are the other big one. Snow melts on the warm part of the roof, refreezes at the cold eave, and backs water up under the shingles where it was never designed to go. Add a few missing shingles from a wind event and you have three separate paths for water, none of which are obvious from the ground.
A slow leak needs volume to become visible. Light rain gets absorbed by insulation and sheathing and evaporates without ever reaching the drywall. A driving storm delivers more water than the assembly can hold, so it comes through. Wind matters too. Rain falling straight down mostly runs off the shingles the way it should. Rain driven sideways at forty miles an hour gets pushed up under the courses and behind flashing that would handle a normal day fine. That is why the stain appears after the nor'easter and not after the drizzle. It also means the leak has probably been there a while, quietly wetting the framing every time it rains, long before you ever saw a mark on the ceiling.
Get someone in the attic first, not on the roof. Wet sheathing, dark staining on the rafters and matted insulation tell you where the water is traveling and roughly where it starts. Photograph it. If the roof is under warranty or the damage came from a specific storm, that documentation matters later. Then get the roof itself inspected, with particular attention to flashing, valleys and ventilation rather than just the shingle field. If the decking is soft in places, patching over it is a waste of money, and any honest contractor will say so. If it is one failed flashing on solid sheathing, that is a repair, not a replacement. The inspection is what tells you which situation you are actually in.
